Map the real route a decision takes, not the one on the org chart.
1. Start Point
Where does this decision actually begin: a meeting, a person, or a crisis?
2. Ownership
Name the person who can say yes, and the person who can kill it without anyone noticing.
3. Gates
List every handoff that adds time but does not add clarity.
4. Time Loss
Estimate the days lost at each gate. Be honest.
Rule
If no one can end a decision, you do not have a decision path. You have a delay system.
